How to Find, Contact, and Work With Overseas Manufacturing Factories

Understanding Overseas Factories

Before you start your search, it’s helpful to know how manufacturing ecosystems work in countries like China:

  • Factories are clustered in districts where similar products and processes are made. It is helpful to identify the district or districts where your product or similar products are produced. It will help you refine your search.
  • Minimum order quantities (MOQs) often start around 1,000 units, but vary by product and mfg process. Injection molding is profitable at 1000+ units while cnc milling can be made in much lower quantities.
  • Trading companies are common—they work with multiple factories, manage communication, and coordinate complex products. Trading companies can offer a high degree of service but act as a middle man and thus may be more expensive. Many trading companies present themselves as “factories” in online marketing such as Alibaba listing. It is helpful to distinguish between a trading company and the actual factory.
  • Factories prefer existing designs—they may try to sell you something they already produce and put your logo on it. Fully custom designs often require:
    • Expensive molds
    • Longer timelines
    • An established relationship with the factory
  • Expect errors early on—it often takes 3 production runs to get a product and packaging exactly as you intend it. Always request a sample and keep your first order to the smallest qty. After receiving your initial order, you will want to make a few changes. Implement these changes and proceed to a follow-up order.
  • Typical payment terms: 20% upfront to start production, remainder before shipping. Products will be FOB which means once they get on the ship, they are yours. Always buy insurance to cover any damage or loss in shipping.
  • Refunds are rare— Factories will almost never provide a refund on defects, errors, or issues resulting from production. They will either make another production run as a replacement or may offer small discounts on future orders.
  • Shipping is usually ocean freight— Small sized products in low quantities can be DHL shipped in boxes which has a quick transit time. However, most orders are a container load or LCL (less than container load) which require about 30 days on the water and possibly more delayed if the port is backed up.
  • Sample production takes 2–4 weeks—Always request a sample before production begins. This provides the opportunity to review and make modifications before your full order is produced. While the sample is generally not production quality, it will provide enough information for you to create feedback and lead to a higher quality product.

How to Search for Factories

Top Resources

  • Import Yeti – Search for factories by brand or product name to see their past manufacturing partners.
  • Alibaba – Search for products, contact suppliers directly, and use messaging tools.
  • AliExpress – Useful for smaller orders and samples.
  • Made-in-China.com – Another large supplier directory.
  • Google Search – Many factories now optimize their websites for English search results.
  • Chat GPT – ask GPT to search for factories for you.

What to Search For

  • Look for similar existing products
  • Refine keywords to find higher-quality results
  • Be specific about your search terms
  • Search by material or manufacturing process (e.g., “injection molded ABS parts” or “die-cast aluminum housing”)

Preparation Before You Begin

Before reaching out to suppliers, prepare two essential items:

  1. Quick Reference Guide
    • A one-page PDF with:
      • Visuals of your product idea
      • Features and requirements
      • Relevant manufacturing details (materials, processes, sourced parts)
  2. Introduction Statement
    • A short, copy-paste message for initial contact:
“I am interested in a quote for a custom product similar to your ‘[product name]’. The initial order will be 1,000 units. I am attaching a reference guide as a PDF for your review. I look forward to your response.”

List of details to have ready before contacting a factory:

  • Detailed product requirements (function, size, materials, features)
  • Target cost and price range (low and high) based on your retail price strategy
  • Negotiable vs. non-negotiable features
  • Planned initial order quantity
  • Willingness to purchase a sample of an existing product to assess quality

Communication Tips

  • Keep messages simple—write as if to a 5-year-old (clear, short sentences).
  • Use multiple channels—start with Alibaba messages, then move to email or WhatsApp.
  • Be ready for upselling—factories may try to sell pre-existing products; politely decline if they’re not relevant.
  • Establish trust before sharing sensitive files—only send STEP files or detailed drawings once you confirm the factory’s capabilities.
  • Track all contacts—use a spreadsheet to log factory names, contact people, communication dates, and notes.

Final Tips for Success

  • Build relationships—factories are more willing to take on complex, custom work with trusted clients.
  • Expect and budget for mistakes—the first orders may have issues.
  • Order samples—test quality before committing to full production.
  • Be patient—between sample production, shipping, and communication delays, overseas sourcing takes time.

With preparation, clear communication, and the right search strategy, you can find a reliable overseas manufacturing partner and build a long-term working relationship that delivers quality products.
